Separate an observation from a commitment
Start with a stable job identifier and the current client-visible commitment. The field role records the observation and supporting artifact. It should also state which immediate safety or service decisions it is authorised to make. A new price, date, scope, or promise may need an office owner or another named decision-maker.
That distinction keeps an office update from sounding like approval when it is only a report. It also helps the client receive an honest next update instead of an answer that the field worker cannot support.
Make the next actor and recovery visible
The office record needs the decision owner, status, next client update, and recovery contact if either side of the handoff is unavailable. Do not use a generic “team” owner. The next person should be able to determine whether the field observation is awaiting a decision, has been accepted, or has been returned for clarification.

Test the handoff with one bounded item
Use a safely simulated or redacted field change. Ask a second person to locate the job, tell observation from approval, identify the next client update, and name the recovery contact without relying on a private conversation. Missing details are findings. They do not prove that the solution must be a custom app.

Can a group chat be the handoff record?
It can carry a message, but do not assume it records the current job, decision authority, client commitment, or recovery owner. Inspect those requirements separately.
Does every field observation need office approval?
No. Define the field role's allowed decisions with the accountable owner. The map is useful because it makes that boundary explicit when an observation could change a client commitment.
